Looks Good on Paper? Lessons From Wrong HVAC Parts Orders and Real-World Verification

I'm the person who turns a service call into a parts order. For the past eight years, I've coordinated parts procurement and service logistics for an independent HVAC contractor in the Dallas-Fort Worth area. I've personally signed off on fourteen significant mistakes that added up to about $31,000 in wasted product, rush freight, and extra labor. I documented every one of them, mostly so I'd stop repeating them.

Here's my unfiltered opinion: the most expensive failure in commercial HVAC isn't usually the compressor. It's the moment someone decides that everything looks about right, without checking.

A serial number that looks familiar. A thermostat that looks compatible. A cooling product that looks like it should handle the space. Each of those assumptions is a gamble, and I've lost enough of them to keep a checklist. These are the stories I use when I train our newer staff.

The McQuay Centrifugal Chiller Parts Order I Rushed

In May 2022, we had a planned shutdown window at a packaging plant near Fort Worth. The unit was a 2004 McQuay centrifugal chiller that cooled a process load. Our service tech sent me a photo of the chiller nameplate. It matched the serial number in our job file, so I approved the order for the standard service kit: oil filters, filter drier, and gaskets. I even arranged expedited delivery to hit the shutdown window.

The kit arrived Monday morning. It did not fit the compressor.

It turned out the compressor had been replaced after an electrical event in 2019. Our file still had the original compressor serial number, and nobody had noted that the replacement unit used a different oil filter setup. The chiller nameplate told me one story. The compressor tag would have told me the real one. I did not ask to see it.

The correct parts went on another overnight shipment, and the machine stayed down three extra days. What should have been a few hundred-dollar maintenance task became an emergency exercise with freight and overtime. It was my mistake, and it's the reason I now ask for two things before any McQuay chiller parts order: a photo of the chiller nameplate and a photo of the compressor nameplate. On older equipment, they are often not the same age.

An authorized McQuay parts distributor can usually look up the right part if you give them the actual serial number. That part is straightforward. But a distributor cannot look up a serial number you never collected. And because McQuay has been part of Daikin Applied since 2013, the parts pathway has changed more than once over the years. Verify the specific tag, not the logo on the door.

What Is a Heat Pump? And the Google Nest Thermostat That Taught Me the Rest

I still hear building owners ask, what is a heat pump, and whether it will keep up during a Texas winter. Fair question. A heat pump is essentially an air conditioner with a reversing valve. In cooling mode, it moves heat from inside to outside. In heating mode, it reverses the refrigerant flow and pulls available heat from the outside air into the building. It doesn't create heat the way a gas furnace or an electric strip does. It transfers heat.

That last part matters more than most people expect. Because a heat pump doesn't produce the same blast of hot air that a furnace does, the thermostat settings and schedules need to respect how the system works. Since the U.S. Department of Energy's January 2023 efficiency standards took effect, heat pump ratings are also listed in SEER2 and HSPF2 terms. That's useful for comparing units, but it doesn't tell an installer how to set up the auxiliary heat.

In early 2024, a property manager asked me which smart thermostat to put on a pair of fifteen-year-old split heat pumps in a small office building. I recommended a Google Nest thermostat because it handles heat pump wiring well. The compatibility checker agreed. The property manager bought them, an electrician installed them, and that's when the trouble started.

The building had electric resistance auxiliary heat, which is common in older heat pump systems. The office schedule dropped the temperature overnight, but the staff wanted the building warm quickly in the morning. A heat pump alone recovers gradually. The Nest thermostat was set to a comfort-oriented heat pump balance, so it called on the auxiliary electric heat almost every morning. The runtime report showed backup heat running far more often than the heat pump itself.

The equipment wasn't broken. The Google Nest thermostat wasn't defective. The problem was that nobody connected what a heat pump is to how its backup heat gets used. We changed the heat pump balance setting, adjusted the morning schedule, and the auxiliary heat hours dropped noticeably. No new part was needed. The fix took longer to type up than it did to configure.

Misting Fans: The Product Isn't Always the Problem

Misting fans show up on our invoices whenever summer temperatures spike. I understand the appeal. They're easier to install and less expensive than a ducted cooling system. They do have a legitimate use: spot cooling in dry outdoor environments, on loading docks, or in covered break areas where evaporative cooling can actually do its job.

But a misting fan is not an air conditioner and not a heat pump. It lowers temperature through evaporation, which means it works best when the air is dry. In a humid space, or when the goal is to cool a large production area, a line of misting fans can leave people damp while doing very little to change the actual conditions in the room.

In late 2024, I reviewed a request for six commercial misting fans that were supposed to cool a production floor. The spec said they delivered a cooler feeling for workers, which was true. But the real objective was keeping the whole space comfortable enough for people to work safely. That's a different problem. The fans could have been part of the answer, but they were not a substitute for mechanical cooling or proper air movement.

My mistake on that project was almost assuming the label industrial cooling was enough. It wasn't. Now I ask three questions before recommending anything: what exactly are we cooling, what is the local humidity, and what temperature does the space actually need to reach? Those three questions save more money than any shortcut I've ever seen.

Five Minutes of Checking Beats Five Days of Correcting

You might read this and think the common thread is incompetence. I understand why it looks that way. But the people involved here were not careless technicians. They were capable people who trusted a convenient source of information without comparing it to what was physically installed.

The real lesson across all fourteen mistakes is that verification is boring until the moment it saves you. A second photo of a compressor tag. One question about backup heat. One honest conversation about whether a misting fan is the right tool for a humid warehouse. None of those steps are impressive. They're just cheap.

I don't keep a checklist because I lack confidence. I keep it because confidence has never fixed a wrong order. The most expensive words in this industry are not part numbers. They're: it should be fine.

These incidents come from my own job records between May 2022 and early 2025. Freight costs, parts availability, and manufacturer channels change quickly, especially for McQuay equipment now under Daikin Applied. Verify current part numbers and serial-specific documentation with an authorized source before ordering.
